From Pyramid to Diamond: Larry Durham on the Organizational Judgment Crisis

For decades, the shape of a knowledge-based organization resembled a pyramid. Large numbers of junior employees completed foundational work at the base, a smaller group of experienced practitioners operated in the middle and senior leaders occupied the top. That structure did more than distribute work. It also created a pathway through which people developed experience, learned from mistakes and gradually formed professional judgment.

In an article for Human Capital Leadership Review, Larry Durham explains how AI is compressing that pyramid into a diamond. As technology absorbs more analytical, iterative and transactional work, organizations may need fewer people at the entry level while depending on a broader middle layer of experienced practitioners. The resulting structure can appear more efficient, but it creates a critical question: how will organizations develop that experienced middle when fewer people receive the formative work that once prepared them for it?

Larry describes the resulting risk as an organizational judgment crisis. The gap begins early, when employees lose access to the sustained pressure, ambiguity and consequences that help judgment form. It becomes visible later, when those practitioners are expected to evaluate AI-generated work, identify what a system missed and make decisions when the available evidence does not point to a clear answer.

The answer is not to slow AI adoption. It is to redesign development around the realities of an AI-augmented organization. Leaders must identify where employees will encounter meaningful ambiguity, real stakes and structured reflection. When those conditions no longer occur naturally in the workflow, they can be deliberately recreated through simulations, stretch assignments, coaching and other developmentally rich experiences.

“The shape of the organization has changed. The requirements for what makes a practitioner truly capable have not.” — Larry Durham, President, St. Charles Consulting Group
